Slow-moving stock is not simply an item with no sale this week. Review the batch age, days available and visible, and last actual sale before asking why it remains. An unclear description, an unwanted size and overbuying require different responses. Avoid a store-wide discount before diagnosis: it may reduce margins on healthy stock while leaving the real problem unresolved.
Build a stock picture rather than an impression
For each reference, record present quantity, batch receipt dates, cost and sales. Separate saleable items, isolated goods and stock with the carrier. A return should not reset the original age of an old item. A new batch of the same model can also hide older pieces if you monitor only aggregate quantity.
Define slow according to the product, season and supply cycle. Seasonal items and steadily selling low-volume supplies may need different review thresholds. A threshold should trigger investigation, not automatically declare everything beyond it worthless.
Understand what ABC does and does not measure
ABC prioritises references using a selected measure. The Shopify ABC documentation describes revenue-based grading, which is not profit grading. A product leading sales is not necessarily the best financial contributor after its costs.
Use classification to prioritise counting, controls and stockout monitoring, then add contribution and batch age. The 80/20 idea is not a distribution your own store must satisfy. Retain actual amounts, period and ranking measure so an A label means the same thing across reviews.
Diagnose the reason before creating a promotion
Check whether the item is actually displayed through a working page with understandable images, measurements and total price. A hidden listing or unavailable size has not had a normal opportunity to sell. Separate lack of visits from rejection after viewing. If one colour holds most excess stock, change future purchasing rather than cutting every colour’s price.
| Finding | Test | Avoid |
|---|---|---|
| Unclear product page | Better measurements and images | Discounting before explaining |
| Excess purchase quantity | Pause replenishment | Buying again to keep a discount |
| One slow option | Target that option | Reducing the entire product’s margin |
| Defective item | Isolate and handle appropriately | Presenting it as undamaged |
Use records you can interpret. The official inventory-report documentation provides a reference for checking metric definitions. Do not compare a current quantity with an old value without understanding both dates and stock measures.
A worked example: discounts change contribution
A fictional shop has twenty units purchased for 15 TND each, representing 300 TND at cost. An illustrative clearance offer prices the product at 22 TND with 7 TND customer delivery, making 29 TND collected. Carrier cost is 6 TND and packing 1 TND, so contribution is 29 − 15 − 6 − 1 = 7 TND before advertising, returns and fixed costs.
At a product price of 16 TND, the total is 23 TND and contribution becomes 23 − 15 − 6 − 1 = 1 TND. With an illustrative 2 TND advertising cost per delivered order, the first offer leaves 5 TND and the second loses 1 TND before remaining expenses. These figures do not forecast sales or returns.
Sometimes selling at a loss is a conscious way to recover cash and limit a larger loss. Label it accurately rather than calling it profit. Record the accepted limit and reason. Having already paid for stock does not justify hiding its purchase cost while comparing the result with a profit report that includes it.
Choose an appropriate exit for each batch
- Pause purchases unsupported by current demand.
- Correct information that blocks understanding.
- Test an offer on the slow segment only.
- Compare standalone sale with a clearly costed bundle.
- Set a review date and maximum trial quantity.
A gift drawn from inventory still has a cost and consumes a unit. Putting it into a bundle does not remove it from the accounts. State what customers receive and do not invent a previous price to exaggerate the discount. Damage or validity issues, where relevant, need appropriate handling rather than sales pressure.
Follow the decision through to its outcome
Matjri catalogue and order tools can organise products and offers. Keep the clearance reason, batch cost and actual stock movements. Renaming a product or creating a promotion does not automatically establish its profit after every expense.
Review delivered sales, money received and remaining units after the trial. If stock remains, ask whether the offer reached suitable customers or failed despite being clear. Do not extend a discount indefinitely merely because you invested time in it. Selling a clearance batch at a low price does not automatically justify buying the item again for ordinary retail.
Questions about clearing stock
Should every C-grade item be removed?
No. Some complement other products or serve a small profitable need. Review their role, cost and suitable quantity instead of making a decision from the letter alone.
Does the calculation forbid selling below purchase cost?
It reveals the loss rather than deciding for you. There may be reasons to limit a larger loss, but check applicable conditions and describe the financial outcome honestly.
What should I do first?
Select five older references and note age, quantity and likely cause. Test one specific action on one reference with a clear price floor, then review before applying a wider discount.
